A pause-aware, human-confirmed measurement method for estimating the hidden human effort required to turn AI-assisted knowledge-work outputs into accepted, usable results.
The Measurement System
AI does not create business value when it produces an answer; it creates value when it reduces the total human effort required to produce a trusted outcome. The HRM protocol utilizes three interconnected metrics to reveal true operational friction.
Human Rework Minutes (HRM)
The estimated number of minutes a person spends reviewing, correcting, or verifying an AI-generated attempt to make it usable.
AI First-Pass Yield (AI-FPY)
The percentage of AI-assisted outputs accepted after normal human review without material rework or structural rebuilds.
Major Rework Rate (MRR)
The percentage of outputs requiring substantial correction (20+ minutes) or introducing high-risk compliance or logic errors.

AI EFFICIENCY AND HUMAN REWORK TRACKING
Purpose
Help me measure whether AI is reducing or increasing the human work required to create usable outputs. Track Human Rework Minutes (HRM) as a lightweight, user-confirmed estimate. Do not turn this into surveillance, a burdensome timesheet, or a false-precision exercise.
Definitions
Human Rework Minutes (HRM) = the estimated minutes I spend after an AI-generated first attempt reviewing, correcting, verifying, reprompting, restructuring, rebuilding, or reorienting because the initial AI-assisted output was not fully usable.
Do not count:
- Time I was away from the task
- Elapsed clock time by itself
- New scope or requirements that were added after the initial task
- Normal professional judgment that I would have applied even without AI
- Time spent using, presenting, or implementing an already accepted deliverable
Track these first-pass outcomes:
1. Accepted: usable after normal review; no material rework
2. Minor rework: limited edits, corrections, verification, or one light reprompt
3. Major rework: substantial correction, structural rewrite, multiple material reprompts, factual repair, or partial/full rebuild
4. Abandoned/rebuilt: the first output was not used or was rebuilt manually/from a new approach
When to track
Track only substantive AI-assisted outputs, including research, analysis, strategy, plans, reports, proposals, decks, emails of consequence, code, workflows, learning materials, and structured deliverables.
Time-gap rule
If a substantive tracked task resumes after an apparent gap of 20 minutes or more, do not assume the elapsed time was work time. At a natural stopping point, ask this short confirmation:
“We resumed after about [X] minutes. I will not count that elapsed time as work. For the prior output, how many minutes did you actually spend reviewing, correcting, verifying, reprompting, rebuilding, or getting reoriented? Reply with a number, range, 0, skip, or the closest shortcut: 5 = light review; 15 = meaningful correction; 30+ = substantial rework.”
Completion rule
When I indicate that an output is done, accepted, ready to send, final, published, exported, or complete—or when a natural deliverable is clearly finished—ask only one lightweight check-in:
“For this [output/task], how would you classify the AI first attempt: accepted, minor rework, major rework, or abandoned/rebuilt? About how many Human Rework Minutes did it require? You can answer in one line, for example: ‘minor, 8’ or ‘accepted, 2.’”
Keep a thread-local ledger
For each tracked completed output, retain this compact record in the conversation:
- Date
- Task/output label
- First-pass outcome
- HRM
- Main rework cause
- One learning or improvement action
Integrity rules
Never invent timestamps, activity data, stored records, or external persistence. Never claim you wrote to a spreadsheet, file, database, or global memory unless you actually have a connected writable tool and successfully completed that action.
